Methodology

Product structure, menu, model, campaign

Every engagement runs one backbone. Product structure design decides what each dish is for. Super menu design turns that into the page a guest actually reads. Super model building makes the store repeatable. The single-store campaign is where it lands.

Helping regional restaurant businesses build nationally leading brands

The backbone

Four stages, four questions

This is the order the work actually runs in. Structure cannot be skipped for the menu, and the menu cannot be skipped for the model — each stage consumes the previous one.

A single store cannot be fixed from the menu alone

The same menu, the same rent and the same traffic produce different results at different product structures. The structure comes first; the menu is where it becomes visible.

Each stage answers a different question

The structure decides what each dish is for. The menu decides how the guest meets it. The model decides whether it can be repeated. The campaign decides whether it actually lands.

Then, and only then, the store map

The store battle map puts every store back onto one picture, so that which to stop, which to turn and which to scale is read off it rather than argued about.

1 Product structure design Structure first, menu second

What role a dish plays decides where it stands on the menu. Without the structure settled, editing a menu is only re-typesetting.

2 Super menu design Turning the structure into the page a guest reads

The menu is the only place the product structure reaches the guest. Price bands, role sections and ordering flow all show up on that one page.

3 Super model building Making this store repeatable

Area, tables, guest mix, turns and cost are laid back onto one reconciliable picture — a repeatable single-store model.

4 Single-store campaign One store, one play, run to a result

Different stores get different single-store models. The campaign is the phase where people go in, actions land and the numbers turn.

Store disposition

Store battle map

Every store is put back onto one picture: location, area, rent, guest mix and its role in the brand. Once the map is laid out, which store to stop the loss on, which to turn around and which to scale is read off it rather than guessed.

Store battle map Every store, one picture Stop the loss
Where the conditions cannot produce positive space, stop the bleeding first. Saying "this one should close" is part of the service.
Turn it around
Where the problem sits in product structure, the menu or the shift pattern, changing structure beats changing price.
Scale the winner
Where the model already works, standardise what made it work and copy it to the next stores.
Read together, the map says what to do with each store. Read store by store, you get a different answer for every one of them.
Three working tools

How a finding becomes an action

Problem diagnosis

Define the problem, find the cause

Define the problem before hunting the cause. Define it wrongly and every action that follows is wasted.

  • Grasp the contradiction
  • Grasp the main issue
  • Grasp the key point
Operations diagnosis

10 have / 10 lack

Seven real break-points in the execution chain. Check against them instead of holding another meeting.

  • Goals without breakdown
  • Breakdown without a plan
  • Plan without measures
  • Measures without action
  • Action without checks
  • Checks without follow-up
  • Follow-up without review
Business & finance

Business–finance indicator analysis

Translate operating questions into numbers that reconcile. If an indicator does not land on a line item, it cannot be tracked.

  • Dishes: blended gross margin / dish sales ranking / category sales / procurement and supply
  • Marketing: discount rate / guest satisfaction / brand communication
  • Operations: labour cost / operating management
How we work with you

Three lines that describe the whole method

01

Give the fish, and teach how to fish

02

Shared understanding + guided alignment + training and coaching + hands-on delivery

03

Science + system + method + coaching + closed loop + hands-on partnership

These three lines are also how the course programme is built: the same method, taught rather than delivered.
